AI transformation in an international software environment: across multiple locations, initiatives are consolidated, maturity levels are made visible, and teams are enabled to use AI safely and effectively in their everyday work. An approach combining a maturity model, enablement, and change.

Artificial Intelligence is fundamentally changing how software is created and how knowledge work operates. This project performs the AI transformation of a business unit of an IT service provider that is shaped by the field of software development and includes several international locations, among them Germany, Spain, Taiwan, and India. The focus is on understanding AI not as a mere tool, but as a profound transformation of work, roles, and value creation. The core benefit lies in aligning scattered local initiatives in a common direction, creating a shared language, and enabling teams and management to realistically assess their current position – from quickly implementable use cases to strategic fields of action.

Methodologically, the project is based on a specially developed, multidimensional AI Maturity Model, a data-driven maturity survey, and automated evaluation with visual reporting; in addition, generative AI and company-wide AI platforms are employed. The approach is user-centered, iterative, and workshop-based: in on-site, in-person formats, the current state, use cases, and next steps are jointly developed and then gradually translated into implementation through quick wins, MVPs, and pilots. Central guardrails and reusable building blocks are deliberately combined with decentralized responsibility at the various locations so that scalability and local proximity work together.

The project specifically required project management, change management, and organizational development – from the conceptual design and building of a cross-location team through to managing implementation, with binding structures and regular coordination routines. The resulting concepts – from the maturity model and maturity analysis to the enablement and governance components – were deliberately designed so that they can be transferred beyond our own context to other organizations and used as an independent consulting approach.
